"Low-code" and "no-code" get thrown around as synonyms. They aren't, and picking wrong gets expensive. We've built client automations both ways. Here's the real difference and how to choose.
the actual difference
No-code: visual builders a non-developer can ship with. Zapier is the canonical example. Trigger, action, done. Make and most CRM built-in workflows live here too.
Low-code: visual builders with escape hatches. Drag nodes around, but drop into JavaScript when the visual layer runs out. Call any API. Transform data however you want. n8n, Retool, Power Automate.
The distinction that matters is not how much code you write. It's what happens when you hit the ceiling. In no-code, the ceiling is a wall. In low-code, it's a door with some assembly required.
where no-code wins
- speed to first value. a zap takes 10 minutes, zero training
- simple linear flows: form → crm → slack ping
- teams with no technical staff and no plans to hire any
- low volume. under a few thousand tasks/month, per-task pricing doesn't hurt yet

where no-code breaks
- cost at scale. per-task pricing is fine at 500 tasks and brutal at 50,000. we've moved clients off £400/month zapier bills onto self-hosted n8n running the same flows on a £20 vps
- logic ceilings. branching, retries, dedupe, batching, custom error handling. no-code either can't, or forces rube goldberg chains of five extra zaps
- data control. every record transits a third-party cloud. fintech and healthcare clients can't have that conversation
where low-code wins
We build almost everything on n8n. Practical reasons, not ideology:
- one javascript node replaces five chained no-code steps
- self-hosting: flat costs, full data ownership, no vendor rate limits
- any api that speaks http, not just an app directory
- workflows get version control, testing, staged rollout, like real software

The tradeoff: someone must be comfortable debugging a webhook and writing ten lines of code occasionally. Not a full-time developer, but that person has to exist.
the decision framework
- solo founder, simple flows, no tech staff: no-code. zapier or make
- growing team, climbing volume, conditional logic: low-code. n8n is the default; more options in zapier alternatives for agencies
- regulated data or 10k+ tasks/month: self-hosted low-code, no contest
- truly custom product logic: neither. that's software. hire for it
